The True Fulfillment Cost Formula

True Fulfillment Cost = Carrier Rate + Packaging + Labor

Most sellers only account for the courier rate when thinking about "shipping cost" โ€” but packaging materials and the labor time to pick, pack, and label an order are real per-order costs too. Leaving them out overstates your actual margin on every single sale.

"Free Shipping" Psychology vs Flat-Rate Pricing

Buyers consistently convert better when they see "Free Shipping" at checkout instead of a separate shipping line โ€” even when the total cost to them is identical. This is well documented in e-commerce conversion research: a hidden shipping fee at checkout is one of the top reasons for cart abandonment.

The practical move is to bake the true fulfillment cost into your item price (the "Adjusted Retail Price" this calculator produces), rather than either eating the cost silently or scaring buyers off with a separate flat-rate shipping charge.

Frequently Asked Questions

How do I calculate handling costs per order?

Add up the courier shipping rate, the cost of all packaging materials (box, mailer, tape, bubble wrap), and the labor time it takes to pick, pack, and label the order at your effective hourly rate. That total is your true fulfillment cost per unit โ€” most sellers only track the courier rate and miss the other two.

Should I build shipping into product prices on Etsy or Shopify?

Yes, in most cases. Listings that advertise "free shipping" tend to convert better because buyers dislike surprise costs at checkout, but that shipping cost has to live somewhere โ€” folding it into the item price protects your margin while keeping the psychological benefit of a $0 shipping line at checkout.

What percentage of item price should shipping realistically be?

As a rule of thumb, if true fulfillment cost exceeds roughly 12โ€“15% of your item price, it starts meaningfully compressing your margin and is worth flagging. Above 25%, most sellers are effectively giving away a quarter of their revenue to shipping and handling without realizing it.

What's a good fulfillment cost per order?

There's no universal dollar figure. It depends on your average order value. Watch the percentage instead. When fulfillment passes about 15% of the item price it starts to hurt margins, and above 25% you should raise prices, bundle items or cut packaging.

Should I add a separate handling fee?

Usually not. Buyers react worse to surprise fees at checkout than to a slightly higher item price. Building the cost into your price, as shown above, keeps checkout clean.

How to Calculate Fulfillment Cost per Order (Worked Example)

Say you sell a printed tee for $28 and ship it in a poly mailer. Here's the full cost of getting one order out the door:

  1. 1. Courier rate: $5.80 for a ground label.
  2. 2. Packaging: poly mailer $0.35 + tissue $0.15 + thank-you card $0.10 + label stock $0.05 = $0.65.
  3. 3. Labor: 4 minutes to pick, pack and label, at $18/hour. That's 4 รท 60 ร— $18 = $1.20.
  4. 4. True fulfillment cost: $5.80 + $0.65 + $1.20 = $7.65 per order.
  5. 5. Share of the item price: $7.65 รท $28 = 27.3%. The calculator flags this as eating into your margin.

To offer "free shipping" without losing money, the simple fix is to add it to your price: $28 + $7.65 = $35.65.

One catch: fees go up when your price goes up

Marketplaces charge a percentage of the sale price. On Etsy, the percentage part is about 9.5% (6.5% transaction fee + 3% payment processing), and fixed fees come on top. So the extra $7.65 also costs you about 9.5% in fees. To cover it fully, divide by (1 โˆ’ 0.095): $7.65 รท 0.905 = $8.45. That means a price of about $36.45 instead of $35.65.

Dimensional Weight: The Shipping Cost Nobody Warns You About

Carriers bill whichever is higher: the actual weight or the "dimensional" weight based on box size. The formula is length ร— width ร— height รท a divisor set by the carrier. UPS and FedEx commonly use 139 for daily rates. A 12 ร— 10 ร— 6 inch box is 720 รท 139 = 5.2, so it's billed as 6 lb even if the tee inside weighs 1 lb. A smaller box or a mailer is often the fastest way to cut your courier rate.

What a 3PL Actually Charges For

If you're comparing doing it yourself with outsourcing, 3PL quotes usually split into receiving (per unit or per pallet), monthly storage, a pick fee per order, a fee for each extra item, packaging materials, and the postage itself. Put their per-order total next to your own number from this calculator. For small sellers, your own labor is usually the part that's easiest to underestimate.
